The leaders two levels below the CEO are where transformation either scales or stalls

For enterprise leadership and executive audiences, John challenges the assumption that transformation alignment is mainly a C-suite exercise. In his work, the critical group is often CEO-minus-two: the leaders senior enough to translate strategy, but close enough to the business to either reinforce silos or change how the organization actually behaves. He has watched leaders shift from protecting their function, region, or business unit to thinking like enterprise leaders. This conversation gives leadership podcasts a concrete way to discuss how enterprise thinking is built below the executive table.

John Nelson is President of BT+L Partners, a business transformation advisor, speaker, consultant, and author of the forthcoming book PiVOT – Transforming Organizations. For more than three decades, he has worked with CEOs, boards, executive teams, and transformation leaders at moments when growth, ownership change, acquisition, restructuring, culture, or market disruption have exposed that the organization can no longer operate the way it has.

His work has taken him across more than 20 countries and into some of the world’s most influential companies, including InterContinental Hotels Group, Cargill, Apple Computer, Honeywell, Medtronic, and Reebok. But the throughline in John’s career is not simply the scale of the organizations he has worked with. It is his ability to step into complex environments, understand how the system is really working, and help leaders align around what needs to change.

That perspective began early, when John took a job at a Ritz-Carlton hotel in Phoenix that was still being built. What stayed with him was the consistency of the culture. The same standard carried from the front desk to the loading dock, from guest-facing teams to people working behind the scenes. It showed him that culture could be built deliberately, lived daily, and felt across an entire organization.
